I've spent the last few weeks talking to brands about how their holiday season went on social. The results were wildly uneven. Some brands had their best Q4 ever. Others saw record engagement but flat revenue. And after enough conversations, the pattern became obvious. The brands that won all had one thing in common: they treated every social interaction as a sales conversation.

What the winners did differently

The brands that crushed holiday revenue on social didn't necessarily have bigger audiences or better content. What they had was a system for converting engagement into conversations and conversations into sales. When someone commented "is this still available?" on a Black Friday post, they got a DM within minutes. When someone replied to a story about a holiday bundle, they got a personalized recommendation with a checkout link.

Speed was the differentiator. Not the content. Not the offer. The speed at which they could turn an interaction into a transaction.

What the losers did the same

The brands that underperformed all told me the same story. They created amazing holiday content. They ran campaigns. Engagement was through the roof. And then they pointed people to the link in their bio or their website. The conversion funnel looked like every other month, just with more impressions at the top. They created demand and then leaked it through the same broken checkout process they always use.

The lesson for 2026

Holiday season proved what I've been saying all year. The gap between engagement and revenue isn't a content problem. It's an infrastructure problem. The brands that can turn social interactions into frictionless purchase experiences will outperform the ones that can't, not by a little, but by multiples. The winners in 2026 will be the ones that start building that infrastructure now.
